Choose one before you choose features.

A custom mid-complexity fantasy app typically costs $30,000 to $50,000 and takes 3 to 5 months. Plan the first league, the first match day and the first data feed.

Introduction: What Fantasy Sports Startups Can Actually Learn

Dream11, ESPN Fantasy and Sleeper attract and keep users in three different ways, and fantasy sports startups can borrow from each. Dream11 built a match-day habit around cricket and is now rebuilding as a prize-free sports engagement platform. ESPN Fantasy uses the reach and content of a media giant to get people into free games every season. Sleeper made the league group chat and the live draft the product itself.

A fantasy sports startup can copy some of that and not the rest. The table below sorts it out, and the rest of the article explains why, then covers the legal limits, the real costs and a practical plan. We build fantasy platforms at Arka Softwares, so we read these companies as builders. Every figure that changes carries a date and a source, and anything we could not verify from a primary source is left out. Its promise is simple: pick a fantasy XI, name a captain and vice-captain, join a public or private contest, and watch the leaderboard move during the match. Three things explain why it worked.

It fits a cricket habit. The format suits how people already watch cricket: with friends, strong opinions and a reason to care about every over. Private contests turn a group chat debate into a game. A product that fits an existing viewing ritual does not have to invent one.

It is engineered for match day. Dream Sports says its platform served peaks of 16 million concurrent users and 100,000 transactions per second (26 Nov 2025, company claim), and open-sourced part of that stack as Dream Horizon. Whatever the exact numbers, the pattern holds for every cricket product: traffic arrives as a wall at lineup lock and the first ball, not as a smooth curve.

It has moved to prize-free engagement. In its release of 27 August 2026, Dream Sports says Dream11 “has discontinued all prizes” to focus on sports content, live streaming, stats, scores, commentary, community, experiences and social contests, and describes an AI-first sports engagement platform. It cites 300 million users, up from “over 250 million” in December 2025 (company claims). The India App Store listing (28 Oct 2026) offers free contests. The practical point is that the engagement layer, meaning team selection, captain choice and private contests, can survive without a cash prize attached.

What fantasy sports startups can and cannot take from Dream11

Copy the fantasy XI and private-contest mechanics, which are well-known game design, and the discipline of designing for peak load. Do not copy the scale. A user base of that size was built over more than a decade with heavy marketing, and a new entrant should not plan around it. Company size is the main caveat for fantasy sports startups in all three case studies: Dream11 has hundreds of millions of users, ESPN has a media machine behind its games, and Sleeper raised venture capital for years before it monetised. If cricket is your sport, see our fantasy cricket app development service.

ESPN Fantasy: distribution, content and easy switching

How ESPN attracts and retains users

ESPN Fantasy is free to play and ad-supported at scale. Its App Store listing (28 Oct 2026) says “all ESPN games are completely free to play”, mentions advertising, and lists league customisation, live scoring, rankings and projections, and a fantasy chat across football, men’s and women’s basketball, baseball and hockey.

Distribution. On 16 September 2026, ESPN reported that ESPN Fantasy Football had set an all-time record with 16 million fans playing, its sixth straight year of record participation since 2021, and that Sunday 13 September, Week 1, was the busiest day in the history of the ESPN Fantasy app (ESPN Press Room, company claim). The same release promotes the wider ESPN app, with synchronised viewing, short video and personalised content, which shows the real mechanism: the fantasy game is one door into a larger media product. ESPN’s boilerplate says it serves more than 24 million fantasy players each year. The earlier figure we used, more than 14 million in 2025 (19 Sep 2025), is now superseded for the current season.

Content. Rankings, projections and analysis are part of the product. They are why a casual player trusts the lineup suggestions.

League import and new formats. On 3 August 2026, ESPN announced that it had been named the NFL’s official fantasy game, with an import tool for NFL Fantasy leagues and Knockout leagues, where the lowest-scoring team is eliminated each week. The ESPN fantasy hub (28 Oct 2026) also lists Pick’em, Survivor and NFL Win Totals games alongside traditional leagues. Importing leagues lowers switching costs, and new formats are small rule changes that give people a fresh reason to join.

What fantasy sports startups can and cannot take from ESPN

Copy the free-to-play funnel, easy league import and quick format experiments. Do not copy the economics: ESPN funds free games with distribution, an official league relationship and advertising inventory, none of which a ten-thousand-user app has. If you go free, know what pays for it. Building something similar? Read how to build an app like ESPN Fantasy Sports, or see our fantasy NFL app development service.

Sleeper: chat, drafts and commissioners

How Sleeper attracts and retains users

Sleeper is the most useful case study for a small team because it did not win with a brand or prizes. TechCrunch profiled it in August 2019 as a free, ad-free fantasy football app with chat one swipe away, users averaging about 50 minutes a day in season, about 70% of leagues created between the second week of August and the first week of September, 10 full-time employees and no monetisation yet (14 Aug 2019). Its help centre (28 Oct 2026) shows what grew from that start.

Chat: a Slack- or Discord-style league room with photos, polls and challenges, where trades and waiver results also appear.

Draft experience: a live Draftboard with commissioner controls, many draft types (snake, auction, third-round reversal, custom) and a Best Ball mode that automatically starts your highest scorers.

Commissioner tools: custom playoffs, a Waiver Countdown and “lazy enforcement” of roster limits, which applies the limit when you next act rather than when a trade completes, reducing friction.

GameDay: live matchup play-by-play and box scores calculated under the league’s own scoring rules.

Funding is part of the story, and it is dated. Sleeper raised a $2M seed in early 2017 and a $5.3M Series A in late 2018 (TechCrunch, 14 Aug 2019), then a $40M Series C led by Andreessen Horowitz on 14 September 2021, when it reported more than 3 million active users (Sleeper blog). As of 28 October 2026, its App Store listing shows fantasy leagues, in-app league dues handling (SleeperSafe), real-money Player Picks in 31 states, and Team Picks offered by Sleeper Markets LLC, described as regulated by the CFTC and NFA. Engagement came first; monetisation and regulatory work came later.

What fantasy sports startups can and cannot take from Sleeper

Copy the idea that the league is the unit of growth: win the commissioner and the group chat, and the rest of the league follows. Do not copy the runway or assume network effects will exist on day one; fantasy sports startups seed leagues one at a time. Regulated picks and markets products need registration, compliance staff and banking relationships far beyond a fantasy MVP. Speak to a gaming lawyer in each jurisdiction before launch. The key point is that three product types are regulated differently, and a rule for one does not apply to another. For a fuller walkthrough, see our guide to legal compliance in fantasy sports.

Free-to-play engagement. No entry fee and no cash prize. This is what ESPN Fantasy states it offers and what Dream11 describes for its new model. Rules on advertising, data protection, age limits and app-store policy still apply.

Paid-entry fantasy contests. Entry fees and prizes. Treatment varies sharply by jurisdiction.

Regulated prediction products. Sleeper’s App Store listing describes Team Picks offered by a separate company that it says is regulated by the CFTC and NFA. This is a separate regime from fantasy contests.

India. The Promotion and Regulation of Online Gaming Act, 2025 passed Parliament on 21 August 2025 (PIB). According to the government’s own backgrounder (PIB, 30 Apr 2026), it bans online money games whether based on chance, skill or both, along with their advertising and facilitation, and the Online Gaming Rules, 2026 took effect on 1 May 2026. It separates e-sports and online social games as permitted categories. Penalties for offering or facilitating money games run up to three years or Rs 1 crore.

The Act is under challenge in the Supreme Court. The Supreme Court Observer tracker (updated 2 Jul 2026) lists the transferred case T.C.(C) 133/2025 as pending. A PTI report of 5 Aug 2026 (Telangana Today) says the Court agreed to give the batch a final hearing and asked the parties to complete pleadings; it reports no interim order and gives no hearing date. We could not verify any order after 5 August 2026, and we do not state a current legal position here. Check the court’s current listing at sci.gov.in before relying on any of this.

United States. Federal law (31 U.S.C. 5362) excludes qualifying fantasy sports from the definition of “bet or wager”, with conditions on fixed prizes, skill, multi-event statistics and no single-team-score outcomes. State law then adds its own rules, and that exclusion says nothing about prediction markets.

Elsewhere. Do a country-by-country review and build geo-fencing and eligibility checks into the product from the start.

SPORT, FORMAT, MARKET

Pick the right sport and market first. Start with one sport and one daily reason to return

Launch with one sport and one habit-forming mechanic, then expand. Seasonality punishes slow onboarding, so offer social sign-in, sensible default scoring, a one-tap invite link and a starter league. Every extra form field costs users at the moment demand peaks. Basketball and cricket need different data and scoring rules: see fantasy basketball app development and fantasy cricket app development.

2. Build retention loops around events

Map your season calendar and attach a notification or social prompt to each key moment: lineup lock, waiver results, trade offers, live score swings and weekly recaps. If you use chat, post those events into it so the event and the conversation happen in one place. Building on an existing messaging service is usually faster than writing chat from scratch.

3. Make rules fair and visible

Show scoring, lock times and tie-breakers before a user commits. Document edge cases such as stat corrections and postponed matches, and keep an audit trail.

4. Treat payments, wallets and KYC as core

If you handle dues, entry fees or subscriptions, design for it from day one: a wallet ledger, reversible transactions, reconciliation, age and location checks and clear withdrawal rules. Our guide to fantasy sports app architecture mistakes covers the failures we see most often.

5. Pick your data feed before your features

Live scores, lineups, injuries and statistics come from a provider, and your feature set is bounded by what the feed supports and how fast it updates. Check commercial-use licensing, latency, historical data and coverage of your leagues.

6. Engineer for peak moments, not the average day

Decide your peak assumption (for example 10,000 or 100,000 simultaneous users) and load-test lineup lock, first ball or kick-off, big-play notifications and settlement. Separate the scoring pipeline from the user-facing API, cache leaderboards and rehearse failure. Monetise in layers, and keep each layer legally clean

A sensible path is often: launch free, grow leagues, then add optional layers such as sponsorships, premium analytics, an ad-free tier or league-dues handling, each with legal sign-off. Do not plan a business that only works if you win a legal argument.

8. Build admin tooling and plan for abuse

Contest configuration, user tools, fraud flags, support and analytics matter as much as the front end. Add multi-account detection and rate limits early, and responsible-play controls wherever money is involved.

FROM LESSONS TO LAUNCH

Turn these lessons into your launch plan.

We will walk through which ones matter most for your idea, your users and your budget.

Get a free consultationExplore season-long leagues

Should fantasy sports startups build custom, use white label, or combine both?

A white-label launch applies your branding to a proven base product. It is the fastest and cheapest way to test demand, with limited differentiation. A custom build gives you control over architecture, data and experience, and suits a specific insight such as chat-first leagues or a niche sport. A hybrid uses a base product for scoring, wallets and admin and builds the differentiating layer as custom work. If your edge is a feature templates cannot do, build custom. If your edge is distribution, community or content, use a base product and spend on growth.

What does it cost fantasy sports startups to build an app, and how long does it take?

Costs split into a one-off build and recurring running costs. The ranges below come from the planning figures on our fantasy sports app development page (checked 28 Oct 2026) and are estimates, not quotes.

One-off development cost for fantasy sports startups

Approach

Typical cost (USD)

Typical timeline

What the estimate assumes

MVP, single sport

$15,000 to $30,000

8 to 12 weeks

One sport, core contests, scoring, user accounts, leaderboard

Custom, mid-complexity

$30,000 to $50,000

3 to 5 months

Live scoring, multiple payment gateways, admin analytics, social features

White label

Cheaper than custom; no fixed figure

Weeks rather than months

Standard contests, scoring, admin panel and branding on a base product

Design, mobile and web development, backend, admin panel, QA and release are covered in the build estimate.
